			<content:encoded><![CDATA[<p><img class="alignleft" src="http://ecx.images-amazon.com/images/I/517VfTozjXL._SL160_.jpg" alt="" width="106" height="160" />“Settling for a pale version of the possible” is my favorite line in Tony Schwartz’ new book, <em>The Way We’re Working Isn’t Working</em>.  It’s in essence the question that we so often avoid because it gets to the core of our most intimate desire to be the best that we can be.  Those with the courage to ask and truthfully answer that question, will be the ones who end up operating at their full potential and helping others to do the same.  Tony’s new book will help you find easy ways to ensure that your life is full of vibrant and endless possibilities.</p>
<p>I am often asked to review and blog about new business books coming to market, and only rarely do I oblige.  When Tony asked me to review his new book, I said yes immediately. His ideas around managing energy as opposed to time resonated with me years ago after reading, <em>The Power of Full Engagement </em>and plays a big role in my own consulting practice. The energy management concept, if explored to its full potential, can do more to transform an organization than any other single component.</p>
<p>The great thing about Tony’s new book is that it is full of sound research that reinforces what Tony is teaching and helps us to really understand why we do the things we do, even when they are counter productive to our goals.  More importantly, he provides practical advise on how to begin the process of change that will work for anyone in any stage of their career, or any organization at any level of health.</p>

<p>What I personally love the most about <em>The Way We’re Working Isn’t Working</em> is how it very easily connects to my own work around helping organization find competitive advantages that work in the 21<sup>st</sup> Century.  Tony reminds us that, “In a fiercely competitive and rapidly changing marketplace, creative and big picture thinking, curiosity, and openness to learning and empathy are a largely untapped source of potential competitive advantage.”  Going from more, bigger, faster to richer, deeper, slower seems counter intuitive to most, but is in fact the best way to distinguish your company from its competitors.</p>
<p>I have asked Tony to give us his thoughts on a few more in-depth questions on this angle around competitive advantage.</p>
<p><em>1)   Why do you think it is so hard for organizations to fully grasp that strengthening their connection with and investing in the well being of their employees can be a tremendous competitive advantage?</em></p>
<p>There’s an instinctive tendency in all of us to default to the easiest solutions. It’s easier to demand more of people than it is to consciously invest in them. It’s also part of the short-term preoccupation that characterizes so many organizations.  If you view people as expendable and interchangeable, you don’t worry about investing in them because you believe they’re all replaceable.  Leaders with a more  long-term view recognize that when you invest in people they become more valuable over time.</p>
<p>We make that investment in ourselves in the years we spend in school. But many organization are too concerned with the next quarter’s revenues to think about investing in the future. But the best organizations do just that. Companies such as Apple and Google offer more to their employees than most other companies – not just in perks like the free meals Google provides or the fitness facilities Apple has, but also mentally, in terms of the environments of learning and growth they actively nurture; and spiritually, by giving employees the sense that they’re doing something that truly adds value to the world. It shouldn’t be a surprise, in turn, that these sorts of companies attract better employees and have great results.</p>
<p><em>2)   In your work with a vast array of companies, do you see more of a correlation to the age of a company and the age of its executive team and their likelihood to fully embrace energy management in their culture, or is it more highly correlated to specific industries?</em></p>
<p>There’s no question that a certain kind of company is more readily drawn to our work.  They tend to be more progressive, forward thinking and innovative than average.  We’ve had our greatest successes with technology companies and with creative companies, but interestingly, we’ve also had significant success with more traditional financial institutions.  I think that may be because the folks drawn to the world of finance are often fiercely competitive, and we’re offering a science-based way for them to improve personal performance.</p>
<p>Ultimately, though, we’ve been able to work in almost every kind of organization, because in the end it’s usually one or two senior leaders who make the decision about whether to bring us in.  The trick, we’ve learned, is to introduce them to our work first at a personal level.  When they see its impact in their own lives, they become evangelists for the practices we’re teaching, and the new way of working we’re advocating.</p>
<p><em>3)   What is the one piece of information that you provide to clients that seems to resonate with them the most when it is difficult for them to see how proactively managing the 4 types of energy can have a profound impact on personal satisfaction and corporate success?</em></p>
<p>In an era of overwhelming demand, what resonates first is the science-based case we make for the fact that human beings aren’t meant to operate continuously for long hours. We all know, intuitively, that the way we’re working isn’t working, and that it’s actually depleting us.   It’s thrilling for people to understand that intermittent renewal actually drives higher and more sustainable performance.  Our work gives people permission to work in ways that serve them better – and make them feel better.  And that ultimately serves their organizations better.</p>

<p>Some years ago, after recently taking a new job, I experienced the creepiness, anger, and all together bad feeling of being <em>Boss Stalked</em>.  As I sat outside with my kids watching them swim one Sunday afternoon, my cell phone rang, my blackberry buzzed with a new message, and my home phone rang, all within 3 minutes.  Had it been a simple email asking me to call when I had a chance and apologizing for interrupting my Sunday, I probably would have gladly taken the time to call.  But after reading the email and listening to the voicemails that demanded I call to discuss something that I knew could easily wait until Monday morning, I decided to ignore them all.  Perhaps not a great decision, but I was angry.  Angry that this person felt that he should have that kind of control over my life.  It was bad enough that he clearly monitored the times at which I arrived and left the office every day, but now he was trying to control my weekends too.  Back then I didn’t see my two little girls much during the week, so weekends were quite sacred to me.</p>
<p>Back at the office Monday morning, I received a harsh talking to from my boss letting me know that his expectation was that I respond to him within 5 minutes no matter what day or time he tries to get a hold of me.  Wow, I thought, he really believes that is the best way to “make” me work harder and be more dedicated to my job.  The reality is, that he could not be more wrong about what it takes to motivate me, and most people.</p>
<p>I knew that the issue at hand was not my work ethic.  After all, the last job I had (for over 11 years) was full of examples of working long and hard hours.  One Summer I even commuted to Germany when my youngest daughter was just 1 year old.  I had spent many Thanksgivings working in foreign countries and many early mornings on the phone accommodating large time zone differences.  I loved working hard and going the extra mile, as long as there was something worthwhile to do and great people to do it with.</p>
<p>So what was the difference?  The difference was that at one job I was given my tasks and allowed to prioritize my work time as I saw fit.  We all did, and we all supported each other when we needed to be somewhere else.  Families were important to all of us, and we all did everything we could to maximize our home time while still giving 110% to our work.   In the other job, someone was trying to control my every move, second-guessing every decision I made regarding my time, because they didn’t trust that I would not try to take advantage of the company.  The result was that for the first firm I would have done absolutely anything no matter what was asked.  They trusted me with a lot and they gave me the freedom to do things my way.  The second firm, I was looking for any excuse to get out of there from the moment I arrived each morning.  I wasn’t trying to get out of work, I just longed for a job where I wanted to work long and hard hours to create something meaningful.  Because I believe in doing your best, even in the worst of circumstances, it took some very, very deep digging to muster up enough good feelings to convince myself that my boss was doing the best that he knew how to do, and my best bet was to be a good example.  I don’t think he had ever experienced how good a working relationship could be.  Often times I would pretend he was my old boss, just to get through the day!</p>
<p>I was always amazed that a boss could entrust an employee to make a $10 million decision one minute and then the next minute require that they ask permission before taking a few hours off to deal with an urgent personal item.  I don’t think I am the only one that sees this as incongruent.  I think it doesn’t make sense to a lot of us, and insults the intelligence of millions of people every day.  Then, why do we put up with these types of relationships in the workplace year after year?  Because that is the way it has been done for years and years and most people don’t consider changing it as even showing up on the list of possibilities.</p>
<p>My example was a bit extreme I know, and most managers don’t go to such lengths to control their employees, but I wanted to make a clear point.  Any kind of controlling behavior, even if done with great respect for the employee, is going to cause some amount of resentment.  Built up resentment is not going to motivate a person to work harder, smarter, or with more passion.  In fact, it will have the opposite affect.</p>
<p>Take some time to look at your organization’s policies and ask yourself what kind of assumptions are being made and what kind of results are being created by policies that attempt to control the will of others.  Most policies work under the assumption that if given the chance, most employees will try to get away with as little work as possible and will attempt to get more money for doing less work.  In my 20-year career, I have met very few people that think that way.  Most employees want to do a good job at work and are very unlikely to make decisions that would jeopardize their careers.  If we insert that assumption into our policy manuals, we would likely come up with a lot fewer rules and regulations and find that productivity actually increases as constraints are removed.</p>
<p>Best Buy has received a lot of accolades for ROWE (Results Only Work Environment) implemented at their corporate offices.  If you do your best work in the middle of the night from home and like to spend the mornings driving your kids to school and running errands, then you are encouraged to do just that.  They no longer even have rules about vacation!  As long as you get your work done, nobody really cares.</p>
<p>A bank in New Zealand also recently allowed their Branch Managers to decide what hours their banks would be open instead of conforming to the corporate policy.  Because every community is different, the Bank Managers are now able to better serve their customers.  Happy customers are generally loyal customers!</p>
<p>And do we have to keep using the term <em>“BOSS”</em>?  It reminds me of being a kid and hearing “You are not the BOSS of me!”  on the playground.  As far as I know, there is no national law requiring use of that term.  Can’t we all just be colleagues, no matter what our specific jobs entail?</p>

<p>If it is unbridled success you are after, and you are trying to create a stark competitive advantage, it is critical to start by innovating your management strategy.  Asking employees to be innovative and contribute to the next competitive advantage while employing a management strategy left over from the Industrial Revolution is like asking your 1960’s percolating coffee maker to give you a triple shot skinny vanilla latte with extra foam.  You will be lucky to get a decent cup of joe and a monstrous mess.  However, if you are willing to entertain at least some components of a 21<sup>st</sup> century management strategy, you will likely be blown away by the creativity that in many cases lies dormant.</p>
<p>Many modern companies employ management strategies based on command and control techniques designed to encourage employees to do only what they are asked, which translates into turning off their creativity as they enter the building.  Hierarchical organizations, not matter how progressive, generally promote a unidirectional flow of information.  The clock watching tendencies of most managers and requirements to account for every minute of every day, do nothing to build a culture of trust.  I know how it made me feel to be a grown woman (having put myself through graduate school, and learned how to do business in 6 different countries with little direction) forced to ask permission to take my child to the doctor and watching my “boss” decide whether or not it was convenient for him.</p>
<p>There is no shame, blame, or guilt intended here.  We’ve all been doing as we were taught in business school when in comes to organizing and managing companies.  The difference now is, we know there is a better way and with it comes higher productivity, greater enjoyment, and less turnover.</p>
<p>Without creativity, a collaborative flow of information in all directions, and trust, all attempts at suddenly becoming an innovative firm that is competitive in the ever-changing world of the 21<sup>st</sup> century will likely fail.  The essential ingredient for creating an innovative work environment is the courage of the folks at the top to change the rules of the game.  With that one ingredient, everything else will come naturally.  Not without hard work and dedication, but without friction.  Your team will amaze you, inspire you, and keep you humble enough to savor every moment, even the ones that aren’t so great.  It is possible to create an environment where failure is understood to be a key to success and support is as normal as gossip is today.</p>
<p>If you want employees to think creatively, design solutions to fix problems beyond the ones you know about, collaborate, and generally bring their A-game, you must be willing to give them the freedom to do those things in their own way and with their own style.  People are only going to give you as much as you believe they can deliver and no more.  If you believe your team is invincible and you tell them often, then that is what they will aspire to be.</p>

<p>The Dutch town of Drachten removed most of their traffic lights and traffic signs with remarkable results.  Intersections previously adorn with traffic lights and directional signs have been replaced with round-abouts (traffic circles) and all signage removed.  Deaths related to traffic accidents zero since the program started seven years ago.  Residents claim that now it is much quicker and much easier to get around town.  The stopping and starting at traffic lights no longer exists and drivers are now fully engaged and more aware.</p>
<p>I encountered a similar phenomenon in Bali last year while on vacation with my family.  There are a few traffic signs and lanes painted on the roadways, but largely they are ignored.  The roadways are littered with mopeds carrying anywhere from 1 to 5 passengers, creating up to 15 lanes at a time.  Infants are carried in their mother’s laps as they sit sidesaddle behind their husband who is driving with another youngster in front of him.  At first glance you would call it chaos and certainly dangerous.  Not surprisingly, I immediately cancelled the car I was planning on renting as soon as the driver dropped us off from the airport.  After a while, though, you realize that it is a very orchestrated dance, with motorists essentially creating their own rules of the road on the fly.  Horns are used strictly in a positive sense to warn other drives that you are coming by.  Not once did I see an angry, put all of your force behind the heel of your hand, make an ugly face and stick out your tongue horn blow.  Nor, did I see an accident in the 2 weeks that I was there.  Were the rules followed, it would be a lot less efficient.</p>
<p>Why do you suppose that traffic without mandated bureaucratic rules is so successful and apparently much safer?  It is simple really, and it directly applies to business too.  THE MORE RULES ENFORCED, THE LESS PEOPLE THINK.  It’s an automatic response.  When we are forced to follow someone else’s rules, there is no reason to think about the best way to get something done.  It becomes easier to simply follow the rules.  We’ve all had that boss who gave us an assignment and then proceeded to tell us each and every step to getting it done.  And generally, the boss will get exactly what was requested, never anything more, and occasionally a little less.  Never will they enjoy the full potential of their employees.</p>
<p>Now, consider that truth, and compare it to your workplace and its management strategy.  Does your company ask for creativity, collaboration, and innovation while simultaneously providing a rule, process, or procedure for every conceivable scenario that could possibly occur?  Most likely there is an alignment issue between the desired outcomes and the environment designed to promote those outcomes.  This is the most common ailment for corporations today, and one that will largely determine their success in the future.  The trouble is that it is difficult to self-diagnose.  Not because those looking for ways to promote success are daft, but because the diagnosis and the cure fly in the face of everything we’ve ever been taught about organizing and managing a business.  It won’t fit in any box, or even outside a box.  Also, once acknowledged, the cure will bring a landslide of change that seems daunting, overwhelming, and downright scary.  Therefore, it is easier to rationalize that the management strategy is fine, but more training in leadership and innovation is what is really needed.  This is the very situation that many CLOs (Chief Learning Officers) are faced with today.  I met many CLOs of Fortune 500 companies last week at a CLO Summit put on by Marcus Evans, and I have to say they are some of the brightest and most determined individuals I have ever met.  Most are astute enough to know what the real issues are but are guided by leadership teams that do not.  I commend them for their ability to persevere despite their circumstances.  They all chuckled each time one of the presenters joked that, “The key to successful corporate learning is picking the right CEO”.</p>
<p>When considering such ideas, don’t forget to consider the consequences of choosing the status quo.  Companies embracing this new perspective are enjoying phenomenal results.  Companies like Patagonia report thousands of resumes for every job opening and ivy league MBA graduates applying for shipping jobs just to get a foot in the door with a company that believes in valuing their employees, customers, and the environment more than anything.   Dutch Brothers Coffee is opening stores, while Starbucks is closing them, simply because they focus on relationships and it is shining through to their bottom line.</p>
<p>Over time, as more and more companies adopt a 21<sup>st</sup> century management model that is aligned with desired outcomes, as well as employee and customer values, a shift of the best and the brightest employees will follow.  As the next business cycle heats up, the effects of this shift will become more noticeable.  If you are waiting for a clear sign that you are loosing your best talent because your management strategy is left over from the last century before making a change, it will be too late.  Unfortunately, we are likely to see a few iconic companies get left behind.</p>
<p>Competitive advantages in the near future will come more from revolutionary changes in management strategy than they will from other more traditional sources such as efficiency and cost control, population growth, and increases in standard of living.</p>

<p>One of the most important lessons from this year’s <a title="World Business Forum 2009" href="http://us.hsmglobal.com/contenidos/wbf09-bloggers-hub-archive.html" target="_blank">World Business Forum</a> in NY, is the need to update our business models for the 21<sup>st</sup> century. Believe it or not, most of today’s business models are based on how the military and large industrial companies were managed over 100 years ago.  <a title="Gary Hamel's" href="http://www.garyhamel.com/" target="_blank">Gary Hamel’s</a> presentation, in my opinion, was brilliant in presenting why we need new models and what they might look like and how to get there. The best quote I jotted down was <em>“How do we build an organization that can change as fast as change itself?”</em></p>
<p>Don’t worry; you don’t need a degree in calculus to get the jest of this post.  But when you’ve finished reading it, you will understand the point.  In the graph above, the red line is linear, the blue cubed, and the green exponential.  Image the vertical axis is the rate of change, and the horizontal one time.  The point being that as time progresses, the change we see in our lives, society, technology, etc is increasing at an increasing rate.  A couple hundred years ago, change was very linear and much slower.  Now we are in a time of exponential change, where many of the new technologies and new insights allow things to change on the fly.  In other words, the reality of rapid change is already built in.  Think about the iPhone, even if you purchased the first model, you still get many of the great upgrades because they put new features in the software instead of the hardware. The question then becomes, are today’s business models equipped for such a world.  My answer is a resounding NO!  The good news is, we can get there fairly quickly.</p>
<p>Even the military recognized the need for a new model.  <em>Commander’s Intent</em>, or <em>Miliary 2.0 Thinking</em> involves the realization that there is great value in today’s soldiers’ ability to see and thus communicate things that their leaders cannot.  Thus today’s soldiers often operate under the <em>Commander’s Intent</em> as a guiding concept rather than absolute orders.<sup>1</sup></p>
<p>The primary goal of large-scale manufacturing companies during the industrial revolution was to get people to do the same job day in and day out without complaining while paying the least amount possible in wages.  The great production innovations created millions of un-fulfilling jobs.   In 1913, the year of the first moving assembly, large groups of workers at Ford began to leave with turnover peaking at 380%.  Ford finally ended up offering workers $5 per day (twice the minimum wage) and reduced the workday from 9 to 8 hours.  Thus the traditional relationship between employer and employee was born, dictating that employees would do as they were told by their superiors in return for more money and time off.<sup>2</sup> It was a trade most were willing to make because they desperately wanted a better quality of life.  It solved the issue it was aiming to resolve, but I would argue that it masked the root cause of an unfulfilling job.  This foundation still today, underlies many modern companies . . . and we wonder why so many workers, and even executives, are unhappy and dispassionate about their jobs.</p>
<p>The issues today’s companies face are quite different.  For starters, they want people to think, and collaborate, and innovate especially as we come out of this recession.  However, most companies are not aligned with any of those outcomes.  They are aligned with rule followers, and people who are afraid to even consider revolutionizing anything.   Sure, there are some industries, or departments, or companies that have figured out how to promote creativity and passion in the workplace, but most have not.  Command and control methods of management won’t work in a world where people want to feel valued, care if the company they work for is a good steward of the earth, and want to be challenged and grow as human beings.  Fifty years ago, very few believed that kind of job was possible.  Today, most people know that they do exist and there are more examples every year of companies with enough courageous to challenge the status quo.  That courage will pay off and provide the first movers with a tremendous competitive advantage.</p>
<p>The rate of change that occurs today in society, technology, infrastructure, and knowledge is far greater than it was 200, 100, or even 50 years ago.  Traditional business models are very linear in nature, which generally worked in the past because for a long time the rate of change was relatively low.  You could decide on a business plan and it would work quite well for a decent amount of time.  When a crisis hit, it was time to try something new.  Today’s business models need to handle change occurring at an exponential rate.  The 21<sup>st</sup> century requires a business model that is fed by change.  Where crisis will hit if you stop changing, updating, and improving, not when it’s too late.  This is where competitive advantages will be born in the near future.  Is your firm ready?</p>
<p>It is imperative to start challenging long held beliefs about how businesses can and should be managed.  It starts with a commitment to change and a willingness to be brutally honest with yourself and your team about what works and what doesn’t.  If you have those two things, you will be amazed at what you can create, and you will be even more amazed by what your team can create once you give them the freedom to succeed.</p>
<p>This is a tremendously exciting time in business, and the ones that are more creative, have the courage to challenge old beliefs, and want to have a bit of fun along the way will WIN.</p>

<p>Do you find yourself wondering why your team is only partially engaged, and why you have to follow-up on every little thing to ensure the work get done on time?  Shouldn’t they be doing back flips for you given that they still have a job in this economy?</p>
<p>There is really only one primary secret to getting your team 100% on board, engaged and producing double the output of an average team.  But let’s start with the 5 ways to get there.  At the end, I’ll give you the biggest secret to getting your team to produce at 150%.</p>
<ol>
<li><strong>Practice Clarity</strong> – Making sure that everyone has a clear understanding of the vision and goals is paramount to increasing productivity.  When team members understand the vision and can clearly see their role and the value they bring, the stars will start to align.  People want to do a good job, but they are often un clear about what that entails.</li>
<li><strong>Trust Them</strong> – You have to be willing to trust your team first.  Even if you think they don’t deserve it.  Protect your downside by using agreements instead of expectations.  Most people will walk through walls to keep agreements when they have given their word, but have a hard time getting jazzed about meeting someone else’s expectations.  Remember, agreements are a two-way street, they are not dictated!</li>
<li><strong>Ask Their Advise</strong> – Presumably you have done a decent job hiring talented people.  Start asking for their advice on something you are grappling with.  If this is hard for you, then start practicing with something small.  This is one of the least used secrets that has the power to create one of the biggest impacts.</li>
<li><strong>Encourage Conflict</strong> – Sounds crazy, doesn’t it?  Constructive, passionate conflict is one of the surest signs of a healthy team.  The quickest way to a cohesive team is making sure everyone is comfortable being heard and explaining their point of view.  Even when the leader has to make a final decision, if the team feels they have been heard, they will get behind the decision as if it was their own.</li>
<li><strong>Team Accountability</strong> – encourage teammates to hold each other accountable for decisions and agreements.  Accountability is not a bad word; it is the sign of a highly productive team.  This will strengthen the connection between team members and will promote unconditional support.  Most people are easily motivated to perform at a high capacity; it simply takes a healthy and motivating culture.</li>
</ol>
<p>As I mentioned at the beginning, all of this boils down to one main secret.  If you can remember this one secret when things aren’t going well, and make a change, you will begin to see progress.  Ask yourself if you are standing in front of a fireplace with a load of wood in your hands asking for the fire to show you some flame first, and then you’ll give it the wood.  Sounds silly when you think about it that way, but you would be amazed how often that scenario fits the situation.  If you can come at your problem from the other end and do your part first, often the solution will more easily come.  It may feel strange at first, because it is opposite from what we were all taught in school, but I promise it will work beautifully.</p>

<p>I found a article from Time Magazine, dated July 25, 1969 titled, ESSAY: ON COURAGE IN THE LUNAR AGE.  The opening paragraph says:</p>
<p><em>“ “COURAGE leads starward; fear toward death”, wrote Seneca.  Man needs courage simply to live in spite of knowing that he must die.  He needs it to live richly – to take risks and thereby define himself.  There are many kinds of courage, moral and physical, but all involve a struggle against heavy odds.”</em></p>
<p>The article goes on to link courage with collaboration in a way that exemplifies what the business community needs more than anything . . . the courage to create a new trajectory in our economic universe.</p>
<p>It is time to come together and show the world that we are more than the fraud that we see on the front page of the newspapers; we are more than the greed that somehow mesmerized our hearts; and we are still that same nation that took a President’s request to heart 5 short decades ago and found the courage to send 3 brave men to the moon.  I was only 1 at the time, but in the last several weeks I can feel the energy that was here 40 years ago.  Tears fill my eyes when I hear recordings of the astronauts, with their humbled excitement, share their journey with a young nation that has more strength and more perseverance than we sometimes realize.  Given the events of the past 2 years, I can think of no better time to have a celebration and a reminder of what united us 40 years ago.</p>
<p>Martin Luther King, Jr., a man who had the extraordinary courage to fight hate with love.  He would have been proud of Apollo 11 and certainly proud the day Barack Obama was elected President.  Let’s make him proud again and show him that we can come out of this economic disaster better than we went in.  Our values will be stronger, our convictions wiser, and our kindness more evident.  I was born on the day that Martin Luther King Jr. was assassinated, and that fact has created a special connection for me to his courage and this country, just as those born on July 20, 1969 when Apollo 11 landed, and those on September 11<sup>th</sup>, 2001 will carry a special connection.</p>
<p>Courage comes when we realize that our fears are typically not very helpful, and in fact, most of the time they are quite hurtful.  Perhaps they were a bit more useful for our prehistoric ancestors hunting on the open grassland, but not so much for a 21<sup>st</sup> century executive trying to connect with his employees. Generally, people find that they are more afraid of the prospect of something bad happening than they would be if it actually happened.  That’s because people are more resilient than they believe and will adapt when necessary.  Unquestioned fear prevents us from realizing our full potential by paralyzing our actions.  Courage is the ability to move beyond fear and into action.  Success is always born from action and never from inaction or reaction.</p>
<p>Tom Nicholas, a Harvard Professor, recently wrote an article for the McKinsey Quarterly titled INNOVATION LESSONS FROM THE 1930’s.  He reports that during the Great Depression, those firms that continued with research and development projects and made sizable investments in their businesses were several years ahead of the competition that decided to wait until the economy had a better outlook.  In 1930 DuPont recorded the discovery of neoprene.  They increased their development spending despite the fact that sales were decreasing.  Polaroid, Hewlett-Packard, and RCA are also examples of innovators during times of economic unrest.</p>
<p>The leaders of DuPont, Hewlett-Packard, and RCA all had the courage to look beyond the fear of the current economy and press forward with what they believed in.  It takes real leadership skills to go in the direction opposite of the herd.  And I’m afraid that we have largely become a community of herd followers.  There is far less courage and creativity in the workplace than we have the potential to produce.</p>
<p>The world needs more leaders that have the courage to tap into the wealth of creativity that is available within their organizations.  Employees are not being utilized to their potential.  Brilliant ideas remain hidden inside many organizations. We need to find the courage to look at business with a new perspective.</p>
<p>Do you have the courage to tap the hidden potential and brilliant ideas that lie within your firm?  Do you have the courage to execute that plan that you know in your gut will be a home run, but is just so far out in left field?  Do you have the courage to be the leader that you dream of being?  Do you have the courage to consistently push the boundaries and committing to a life of surprise and success?  I know you do.</p>
<p>When I am feeling a little low on courage, I often think of people like Nelson Mandela and Viktor Frankl, who epitomize what it means to be courageous in the face of unfathomable circumstances.  When the outside world and external forces are going well, it’s somehow easier for us to be courageous.  When the outside world is looking dismal, it may be more difficult, but the payoff will be far greater.</p>
<p>Hemmingway once defined courage as “grace under pressure”. I like that!</p>

<p>I was the COO of an international corporate finance company when the mayhem in the financial world let loose in the fall of 2008.   It didn’t matter how long you had done business with a counterparty, or how much money they had made from you in the past.  This was war; relationships became meaningless, and trust was suddenly a word that no one could recall.  Corporations were insisting their employees go for the jugular and the bloodiest grab for what cash remained in the system ensued.  The only thing that matter was cash in the bank.  People thought they had long-term relationships and trusting partners, but they were mistaken.  I saw some of the saddest displays of human behavior that I have ever witnessed in my 20-year career.  I actually heard one CEO claim that they would rape and pillage their way to profitability.</p>
<p>Relationships are mere transactions, customers are markets, and employees a necessary evil.  Somewhere along the way many corporations have turned what could be collaborative environments of business and economic progress into a civilized war on the very groups that hold the keys to their success.  The sad part is, they don’t even realize it.  At the end of the day, it all boils down to trust.  And trust is not something that is heavily taught in business school.</p>
<p>In answer to the question, “Where did the trust go?”  I don’t think it went anywhere.  Big business, in the US anyway, never had it.  From the first moving assembly line at Ford in 1913, people were disgusted with jobs that required no skill and had zero autonomy.  People were basically asked to be robots for 9 hours a day and like it.  At one point Ford had to offer a 100% increase in pay plus reduce the workday to 8 hours just to reduce the 380% turnover to a manageable level.  Such working conditions spawned a massive increase in unions and other organizations designed to protect individuals from corporations and other establishments of power.<sup>1</sup> People felt helpless as individuals.</p>
<p>Here we are, a century later, and big business sentiment really hasn’t changed all that much.  There is still very little trust rattling around in the system.  People, however, have changed dramatically.  We are much more individualistic and very much desire autonomy and a chance to add value in our jobs, to our lives, and even the world.  If big business doesn’t figure out how to change this dynamic soon, they are going to lose their best people to smaller organizations that are much more likely to provide an environment that suits their needs and desires.  Besides, the illusion of security working for a large firm has been shattered with the tens of thousands of recent layoffs.  Soon there will be choices in the job market.</p>
<p>The Financial Times recently reported (FAITH IN BUSINESS RETURNS) an annual survey by Edelman (communication consultancy) indicates that 52% of respondents said they trusted business, which was substantially up from 46% reported 6 months earlier in January 2009.  Personally, I find 52% alarming even if it is only 2 points below the 2008 result.  Another indication that we have become quite numb to the lack of trust that permeates business today.  The article went on to say the survey indicates a movement away from a shareholder society and toward a stakeholder society, putting shareholders behind customers and employees in a list of importance.  In conclusion, the article indicates that a Edelman spokesperson said the survey indicates that, “people ascribe a higher level of trust to those actions that appear to be against the norm and game-changing.”</p>
<p>Think of what companies can do if they create an environment of trust.  With trust come passion, creativity, loyalty, and innovation.  All are necessary ingredients to create a superstar company in today’s environment.  It’s all about the connection to customers, employees, and communities.</p>
<p>Most hard-core, command and control type managers assume that if you trust people to run their own schedules that productivity will immediately drop.  The opposite is actually true.  Best Buy, who employs ROWE (Results Only Work Environment) is a great example.  After evoking this new radical approach in their corporate office, where people can leave to catch a mid-day movie if they please, found that the productivity of teams actually went up.  They simply trust employees to run their own schedules and get the work done.  The two people who drove the idea from the inside have since written a book and provide consulting for other firms looking for a change.</p>
<p>When you are authentic, respectful and trusting, people will walk through walls for you.  Billions of dollars in lost productivity and half-hearted work products churn through companies every day because employees don’t feel emotionally connected and aren’t assuming full responsibility for the success or failure of their employers.</p>
<p>If we are moving toward business models that places greater value and focus on trust (and I certainly hope that we are), then it makes sense that committing resources toward gaining the trust of employees and customers is money/time well spent.  These are the seeds that will create the competitive advantage of the future.</p>
<p>What kind of messages do you think your employees portray to your customers (knowingly and unknowingly) if they feel that the company is not trusting or trustworthy?  And imagine what will be communicated when they know that they work for one of the most trusting and caring organizations in existence.</p>
<p><strong><em>How to promote trust in your organization?</em></strong></p>
<p><strong> </strong></p>
<p><strong>Authenticity is the number one thing a leader can portray to gain trust.</strong> Most people have generally good BS meters and know when someone is not authentic.  Most leaders want to be authentic they just aren’t confident enough to do it.  Put down the script and speak from your heart.  I promise it will work.</p>
<p><strong>Trust people to do things their own way.</strong> Be laser focused on where your company is headed, and make sure every employee is on board, but be open and flexible about how you get there.  When employees are allowed to figure things out for themselves, they take ownership and responsibility, which translates to higher productivity.  You will be blown away by their creativity.  Tell them exactly what to do every step of the way and they will immediately disengage, wondering why they are there if they can’t add any value.</p>
<p><strong>Treat people as if they are already knocking it out the park.</strong> You will be absolutely amazed when you try this.  For me, this was the best trick I ever playing on myself, and it really accelerated my leadership abilities.  It allowed me to see the greatness in everyone and help others find it in themselves and start using it.</p>
<p>The days of better, faster, cheaper are over.  The days of trust, collaboration, and connection are here to stay.  The world will be a much better place.  And a hell of a lot more fun . . .</p>

			<content:encoded><![CDATA[<p>What Promotes Collaboration Inside Organizations?</p>
<p>Without the proper culture and structure, collaboration and all of its benefits will elude even the most determined company.  Stakeholders, organizational structure, leadership style, culture, and mission must all be properly aligned in order to create a model that promotes collaboration and success.  Like creativity, collaboration cannot be forced; it must be cultivated.  It’s a process, and like all worthwhile endeavors, it takes time.</p>
<p>Two of the strongest promoters of collaboration are informality and trust.  Informal settings are much more relaxing.  When people are relaxed they are able to let their minds wander a bit, perhaps even over into someone else’s domain.  There you are able to discuss, ponder, create relationships, and perhaps solve a joint challenge or two.  On-the-fly decision-making takes far less time than chain-of-control decision-making.  Ad-hoc interaction takes far less time than scheduled encounters.  All of this leads to greater efficiency and increased productivity.  When employees are a part of the process and fully engaged they feel as though they are adding value, which translates into taking responsibility.</p>
<p>Trust is one of the biggest factors in promoting a collaborative culture. A trusting relationship is one where the other person’s thoughts and opinions are valued.  When you value the opinions of others and they value yours, then you can discuss anything without judgment and evaluation.  From that point, there isn’t any challenge that can’t be tackled. Trusting yourself is also a big component of collaboration.  Unless you trust your own creativity and ideas you aren’t likely to share them.</p>
<p>There are no magic bullets.  It is simply good old virtues like informality, trust, a united vision, common goals, and the use of agreements as opposed to expectations.  Expectations smack of controlling and invite an air of arrogance that is simply not necessary.  Most people will honor their agreements but few care much about someone else’s expectations that they can’t control.  These are simple concepts that bring powerful changes.</p>
<p>The WSJ recently published an article (REPLICATING CLEVELAND CLINIC’S SUCCESS POSES MAJOR CHALLENGES) that clearly states the overriding quality of cost effective super stars in healthcare like the Cleveland and Mayo Clinics is a culture of collaboration.  As opposed to the independent, ‘every doc for himself’ model that is operated in most hospitals in the US.  It is actually one of the few useful bits of information I’ve seen regarding what can be done to contain health care costs while maintaining the drive for new and innovative treatments.  The article also points out that Medicare aligns better with the ‘every doc for himself’ model than it does the integrated, collaborative approach to caring for patients.  What a brilliant opportunity for change.</p>
<p>People are finding ways to become more connected every day.  You can be a part of it, or watch it pass you and your business by.  The good news is, that if done authentically, creating a culture of collaboration inside your firm and with your customers will actually be a lot of fun and very rewarding.</p>

			<content:encoded><![CDATA[<p>As I sit here in late July 2009 writing about Collaboration, two very distinct examples are dominating the media.  One is an astounding feat of collaboration and courage that sucked an entire nation into its drive for success.  The other, an embarrassment to that same nation 40 years later as a group of intelligent and caring individuals who hold the honor of leading a nation seem to have lost their way.  Yes, I am speaking of Apollo 11 and Healthcare Reform, which through a random historical timeline, are sharing the spotlight.  Life wasn’t peachy in the 1960’s either, but at least there was one thing that could unite a young country with a bigger heart and a bigger drive for innovation than any other in history.</p>
<p>What is Collaboration?</p>
<p>According to Wikipedia Collaboration is a recursive process where two or more people or organizations work together in an intersection of common goals by sharing knowledge, learning and building consensus. Collaboration does not require leadership and can sometimes bring better results through decentralization and egalitarianism. In particular, teams that work collaboratively can obtain greater resources, recognition and reward when facing competition for finite resources.</p>
<p>Collaboration is not about finding a group of people that think similarly so that it is easy to agree upon the next course of action or the right solution.  To the contrary, collaboration works best with a group of diverse thinkers that tend to come at a problem from slightly different angles and who commit to work without judgment and evaluation.</p>
<p>Why Is Collaboration Important?</p>
<p>We learned from Dr. C (Dr. Mihaly Csikszentmihalyi), recounted in my post on Creativity, that creativity requires a domain, or an area of interest in which people have knowledge to which creative thinking can be applied. Dr. C also concluded that the best ideas actually live at the overlapping intersection of adjacent domains (think “you got your chocolate in my peanut butter”, and “you got your peanut butter in my chocolate”). He explains that creativity tends to exist where different cultures, beliefs, and knowledge can mingle allowing individuals to put together new combinations of ideas and see different contexts and points of view.  Creativity in cultures that are more rigid and rule-based require far greater effort, and thus will yield a more disappointing result.  Thus, it only makes sense that through Collaboration we can turn up the intensity on any creative process being cultivated inside of any organization.</p>
<p>The bottom line is that your company can either be setup with a structure that promotes internal competition and silos or one that promotes collaboration as a means for growth and success.  The large mega banks are generally structured for internal competition.  Companies like Best Buy, Patagonia, Zappos, Cleveland Clinic, and Google are generally structured for collaboration.</p>

<p>There are two primary elements that are fueling the demand for richer and more productive interactions within the workplace. First is the economic reality dictating an increase in productivity as the only path to business sustainability in what is now truly a global business forum.  Without question, collaboration increases productivity and efficiency within organizations, especially technology continues to allow us to work in virtual worlds.  Second, is the desire for more meaning in our lives and our work.  We feel much more satisfied as human beings if we are connected to something creative, challenging and bigger than ourselves.  Now, more than anytime in the past, success is predicated on a company’s ability to create a culture of collaboration.</p>
<p>Just look at what is happening with social media.  It is one giant collaboration fest.  Anyone can join in on any conversation at any time.  Companies are actually listening to their customers and collaborating with them on new ideas.  This should be a big signal to everyone that creating connections is a trend that is here to stay. You can either belly-up and figure out how to make it work for your company, or you can continue to try and pretend like it doesn’t exist.  Your choice.</p>
<p>Trends are beginning to emerge that support the emergence of business models that are completely opposite from those used for decades.  Practices such as open source technology and lead user innovation are gaining substantial ground and finding great success.  We are moving away from closed, IP-protected, manufacturing-centered innovation to open innovation often developed by users and free from legal claims.  A clear movement from hording and secrecy to collaboration and connection.</p>
